Caveman Tokens

📜 Remembrancer's Note

This chronicle was written after the Emperor read a month of transcripts and noticed how much of every answer was ceremony. "Sure! I'd be happy to help you with that," the General would begin, before saying the one true sentence that mattered. The Emperor asked a simple question — what if the fleet simply stopped? Not stopped helping. Stopped padding. What came back was a tongue: terse, exact, and cheaper by two-thirds. The fleet has spoken it ever since.

The Ceremony in the Machine

Read any untuned assistant and count the words that carry no information. "Certainly! I'd be happy to help you with that. The issue you're experiencing is likely caused by…" — twelve words before the first fact. Every one of them is a token. Every token is billed. And on a fleet that runs hundreds of exchanges a day, the ceremony is not free — it is a standing tax paid in the model's own voice.

The Emperor's proposal was blunt: teach the fleet to talk like a smart caveman. Drop the articles. Drop the filler — just, really, basically, actually, simply. Drop the pleasantries — sure, certainly, of course, happy to. Drop the hedging. Fragments are fine. Short synonyms over long ones — big not extensive, fix not implement a solution for. But — and this is the whole discipline — keep every byte of technical substance. Code unchanged. Error messages quoted exact. Technical terms precise. The meaning survives intact; only the packaging dies.

The pattern that fell out was almost a grammar:

A Meter You Could Watch

Caveman shipped as a mode, not a suggestion — because a suggestion in a prompt drifts. There were levels: lite for human-facing docs where a little grace still reads well, full for all normal operation, ultra for receipts and status lines where only the raw fact matters. A statusline showed the mode. A /caveman-stats command read the session log and printed the tokens saved. The number climbed every session.

The measured result was not subtle: on a typical task, roughly sixty-five percent fewer output tokens, with no loss of technical content a reader could point to. The General still said everything it needed to say. It simply stopped saying the things it did not.

⚙️ Technical Insight

Caveman is a style enforced by a persistent instruction, not a post-processing filter — which is why it survives long sessions where a one-line "be concise" reminder decays. The mode re-asserts itself every response and carries explicit boundaries: it does not compress at all costs. Security warnings, irreversible-action confirmations, and multi-step sequences where dropped conjunctions could invert meaning all revert to full, careful prose automatically. Compression is a default, not a dogma — the moment terseness risks ambiguity, clarity wins. That auto-clarity clause is what makes the mode safe to leave on permanently.

The Discipline of Not Compressing

The failure mode of any compression scheme is compressing the thing that needed its length. "Migrate table drop column backup first" saves four words and buys a catastrophe — is the order backup, then drop, or drop, then backup? Caveman names this explicitly: when the compression itself creates technical ambiguity, stop compressing. Write the destructive step in full. Confirm the backup exists. Then resume the caveman tongue for the part that is safe to shorten.

This is the difference between a token trick and an operating discipline. A trick cuts everywhere and occasionally cuts a tendon. A discipline knows which tissue is load-bearing. The fleet's rule is that meaning is load-bearing and ceremony is not — and the whole art is telling them apart under pressure.

The Honest Half

Here is what makes Caveman worth remembering beyond the savings: it was honest work that measured the wrong half of the bill — and it took a bigger question, later, to see it.

Caveman compresses output — the tokens the model writes. But in any agentic workload the model reads far more than it writes. Context, file contents, prior turns, tool results, the standing rules reloaded every turn: all of it is input, and on the fleet's heavy missions input outweighs output twenty to one or worse. Caveman put a bright, climbing meter on the output side — and the meter you can watch is the meter you trust. Every session ended with a visible win, and it felt like the token economy was solved.

It was not solved. It was one-twentieth tended. The other nineteen-twentieths — the input — flowed by unwatched, because nothing printed a number for it. Caveman was never wrong; it was simply pointed at the smaller half, and its very visibility hid the larger one. That blind spot is a chronicle of its own — the cache-write premium that rode along invisible for months — and it is the reason the fleet stopped trusting any single meter.

Caveman remains on, fleet-wide, every ship. It is the cheapest honest win there is, and it costs nothing in precision. But it earned a second lesson the day it was praised: a saving you can see is not the same as the saving that matters.

📚 Knowledge Transfer

The lesson worth keeping: You can cut a large fraction of an LLM's output tokens by stripping ceremony — articles, pleasantries, hedging, filler — without losing any technical substance. Roughly two-thirds, measured, with no reader-visible loss of meaning.

Pattern: Enforce compression as a persistent mode with explicit auto-clarity carve-outs, not as a one-off "be concise." Style instructions decay over long sessions; a re-asserting mode does not. Always exempt destructive/security/ordering-sensitive content where dropped words invert meaning.

What we'd do differently: Instrument both halves of the bill from day one. Caveman's climbing output meter was real but partial — output is the small half of an agentic invoice. A visible saving on the small half can mask a silent cost on the large half.

If you're building this yourself: Ship the mode with levels and a boundary clause, put a meter on it — then immediately build a second meter for the input side, so the win you can see never stands in for the cost you can't.
